Google Workspace Lock-In vs Nextcloud: Data Ownership
Google Workspace minimizes infrastructure work but concentrates identity, documents, email, and collaboration in one vendor. Nextcloud can reduce that dependency for files and collaboration, but only if the organisation can operate or contract a complete service. The decisive test is not where a file is hosted; it is whether users, permissions, versions, document formats, and audit evidence can be restored or migrated under deadline.
Measure lock-in with an exit rehearsal
Downloading files is only the first layer. Inventory Drive files, native Docs formats, shared drives, links, comments, version history, groups, calendar, email, retention rules, and application integrations. Google's Workspace data-export documentation describes administrator exports, while the Drive API export table shows which native documents convert to which formats. Conversion can lose comments, layout, formulas, or sharing semantics.
Run a sample export and import before contract renewal. Select documents containing complex spreadsheets, drawings, comments, external collaborators, and large shared folders. Hash ordinary files, compare page rendering and formulas, recreate permissions, and time the process. An exit plan that has never been restored is not a plan.
Nextcloud changes who operates the control plane
Nextcloud provides files, sharing, calendars, contacts, and an application ecosystem, but email and online document editing require additional components. Self-hosting transfers responsibility for capacity, databases, object storage, TLS, identity, backups, monitoring, updates, and incident response. The official system requirements show why a production installation is more than a web server and disk.
Hosting Nextcloud with a European provider does not by itself guarantee GDPR compliance or data sovereignty. Controllers must still assess contracts, subprocessors, support access, telemetry, retention, lawful transfers, encryption keys, and recovery copies. Choose the operating model you can sustain
Keep Google Workspace when its collaboration, search, mail, mobile clients, and administration save more than a credible alternative costs. Choose a managed Nextcloud service when data location and portability matter but the team should not operate the stack. Self-host only with named owners, staged upgrades, monitored backups, an independent restore target, and an on-call path.
Avoid a big-bang migration. Pilot one group, define supported formats, train users, freeze or synchronize data during cutover, and keep a rollback window. Re-run the export annually even if Google remains the right choice. Portability is an operational capability; changing vendors without testing it simply replaces one dependency with another.
